What Should Every Leader Ask Before Q4 Ends? The 3 Conversations That Will Define Your 2026

Why do most leaders blow Q1 of the next year? Because they coast through Q4, avoid the hard conversations, and assume clarity will magically show up on January 1st. We’ve all been there, October hits and suddenly everything is go-mode.

Deadlines. Contracts. Planning meetings. A dozen Slack/Teams threads. Q4 is often mistaken for a finish line, but in reality? It’s where Q1 begins. The problem is, most leaders don’t realize they’ve lost Q1 until they wake up in January feeling behind, disconnected, and unsure why their team or clients are suddenly “quiet.” You don’t lose momentum in Q1, you lose it by skipping the hard conversations in Q4.

The foundation for next year’s growth isn’t built in January, it’s built right now, before the ball drops, before the inbox explodes, before you convince yourself “you’ll figure it out after the holidays.” So let’s talk about the 3 conversations every founder, CEO, and leader should have before the year ends.

1. The Team Conversation – “What didn’t I hear this year?”

“What didn’t I hear this year?” This is not your standard “year in review.”  It’s not about metrics, KPIs, or surface level success. It’s about what your team didn’t say. What they held back. What you missed in the noise of building, selling, delivering, and leading. According to Harvard Business Review, when employees feel heard by leadership, engagement skyrockets and trust deepens. But when they don’t feel heard? That’s when disconnection grows.

And here’s the trap leaders fall into: we think “quiet” means everything’s okay. But sometimes silence is just filtered truth, and filtered truth is the fastest path to disengagement.

People don’t always speak up when:

  • They don’t feel psychologically safe
  • They fear conflict or being misunderstood
  • They’re too burned out to initiate the hard talk
  • They assume nothing will change

Ask your team:

  • “What did you want to say but didn’t?”
  • “Where did I miss the mark?”
  • “What are you carrying that I haven’t noticed?”

And if you’re assuming everything’s good just because they renewed last quarter… you might be missing their quiet shift out the door.

Companies restructure. Teams rotate. Priorities evolve. And what once felt aligned might now feel outdated. Take a page from the Nokia playbook… or rather, what not to do. Back in 2007, Nokia held over 50% of global mobile profits. By 2013? That number had dropped to 3%. Why? They failed to adapt. They stopped asking the right questions. They assumed what was working would keep working.

Don’t be Nokia. Ask your clients:

  • “What shifted for you this year?”
  • “What are you navigating that I might not see?”
  • “What would make this partnership more valuable in 2026?”

These questions open the door to trust, retention, and growth. They also protect your Q1 revenue before it’s on the line.

3. The Self Conversation: “What did I avoid… and why?”

Let’s get real: the hardest conversation is usually the one you avoid with yourself. This isn’t about judgment, it’s about honesty.

That’s what this conversation is about. Not beating yourself up but slowing down long enough to stop operating from survival mode. Because when you’re leading a business, a family, or a team, what you avoid doesn’t just disappear. It compounds.

Start here:

  • “What have I been avoiding because I’m afraid of the outcome?”
  • “Where am I using busyness to avoid facing the truth?”
  • “What would I let go of if I was being radically honest?”

Stillness reveals what busyness buries. And you can’t lead with clarity in Q1 if you’re still hiding from the truth in Q4. For me, some of my clearest leadership moments this year came when I slowed down long enough to ask myself: “What am I pretending not to see?” That question alone reshaped how I parent, how I lead, and how I show up. And I want the same clarity for you.

This is your real new year’s planning window. Not December 31st. Not some offsite in late January. It’s now. Block the time. Have the conversation. And step into Q1 with clarity, trust, and momentum, not scrambled last minute energy.
